How to prevent commission disputes on a sales team

One of the most common internal disputes in real estate sales is over commission: what percentage of a sale belongs to the consultant, how much goes to the team lead, and how much to the referring agency? When this question is answered through spreadsheets or verbal agreements, disputes become nearly inevitable.

The root of the problem is usually visibility, not calculation.

If a consultant can't see how their share was calculated, they won't trust it even when it's correct. A lack of transparency causes more disputes than calculation errors do.

A waterfall commission structure solves this at the source.

A sale's commission is automatically split according to predefined rules, starting with the consultant and flowing through the team lead, the agency, and the developer partner. Every party can see exactly which rule produced their share.

Rule changes need to be on record too.

When a commission rate changes, who changed it, when, and why should be kept in an audit trail; otherwise the "I was told a different rate" argument starts all over again.

Exceptions should be governed by rule, not by person.

When a special case arises (a non-standard rate for a major client, say), it should pass through an approval chain rather than resting on one manager's verbal say-so.

Planyum's waterfall commission system was built for exactly this: every share traceable to its rule, every change on record, every exception approved.
